RESEARCH & INSIGHTS · INTERNAL INSIGHTS TEAM CASE : CONSUMER BASELINE

« How do you integrate a continuous consumer baseline into a major advertiser's internal insights function, alongside external panels? »

The problem was not a lack of studies. It was that too many questions never had time to become studies : a marketing team needs an answer while the decision is still open.

The insights team of a European food group — 32 employees, €22 million annual budget, 68 % of it allocated to external panels — rejected 42 % of internal requests because it lacked capacity.

Four members of a marketing team gathered around the corner of an office table, discussing printed visual and packaging proofs spread out in front of them.

THE CONTEXT

An insights team
saturated by
requests
requests it considered
legitimate.

Brand marketing teams across the group, sales functions, innovation and sustainability were multiplying requests for consumer studies, with ever shorter expected timelines and ever broader geographic scopes.

The head of insights wanted to multiply the team's operating capacity without increasing the external-panel budget. Panels remained necessary for strategic foundational studies : foundational usage & attitudes, brand tests and major segmentation work.

A complementary internal foundation for more tactical studies — concept tests, reactions to visuals, new-product evaluations, message iterations — would significantly free external-panel capacity for strategic uses.

WHAT THE DECISION HAD TO SOLVE

  • REQUESTS MULTIPLYINGbrand marketing, sales teams, innovation, sustainability: broader geographic scopes and shorter expected timelines
  • SATURATED CAPACITY42 % of internal requests rejected for lack of capacity, or delivered with timelines that frustrated requesters
  • A PANEL BUDGET THAT COULD NOT INCREASE22 M€ per year, 68 % of it spent on external panels: the constraint was to multiply capacity without increasing that envelope
  • EXTERNAL PANELS TO PRESERVEfoundational usage & attitudes, brand tests, major segmentation work: strategic foundational studies had to remain with external panels

A DISTINCTION : FOUNDATIONAL VS TACTICAL

The question
was not
panel
or synthetic.
It was :
which study,
through which mechanism.

The partnership was not designed as methodological substitution. Strategic foundational studies remain with external panels ; tactical and iterative studies move to the internal baseline. The strategy is a redistribution of capacity.

  • WHAT ALREADY EXISTEDstrong external panels, methodologically robust and suited to the group's foundational studies
  • WHAT WAS MISSINGcapacity for tactical and iterative questions — concepts, visuals, innovations, messages — that never had time to become studies
  • WHAT SATURATION PRODUCED42 % of requests rejected or delivered after the decision: marketing trade-offs made without the insights team
  • WHAT THE TEAM WAS SEEKINGa redistribution of capacity between two distinct uses, not methodological substitution

The internal foundation made it possible to handle independently 68 % of internal requests that had previously been routed to external panels or rejected for lack of capacity : upstream concept tests, reactions to campaign visuals, new-product evaluations and advertising-message iterations.

The remaining 32 %, corresponding to strategic foundational studies, continue to be handled by the established external panels. This redistribution concentrates panel capacity where its methodological value is strongest.

SECOND REVELATION

The baseline
improved
the studies
that remained on panels.

The partnership had an unexpected effect on the foundational studies retained on external panels : having a continuous consumer baseline available upstream lets internal teams calibrate panel studies better — better-formulated hypotheses, more targeted questionnaires, better-contextualized results.

Foundational studies conducted after activation were assessed by the insights team as methodologically stronger, with result variance down 18 % and richer analysis.

The API is integrated into the insights team's existing internal tools : research-brief platform, report-management system and monitoring dashboards. The baseline is permanently available there, with no project to launch.

The group's 47 proprietary segments, developed over thirty years of panel studies and consumer research, were formalized as instantiation instructions.

The continuous consumer baseline of 2.4 million European profiles is regenerated weekly according to those segments across the 8 priority European markets.

THE POPULATION

The segments do not come from the system : they are the group's methodological property, built by its teams over three decades of research. The system instantiates them; it does not redefine them.

  • 47 PROPRIETARY SEGMENTS

  • 2.4 MILLION PROFILES

  • WEEKLY REGENERATION

the baseline is regenerated every week across the 8 priority European markets

  • NO PERSONALLY IDENTIFIABLE DATA

the population is synthetic: it does not replicate any real individual and does not replace any recruited panel

The synthetic baseline and recruited panels coexist : they do not serve the same studies and do not carry the same methodological value.

  • 01

    EIGHT WEEKS OF CALIBRATION

The partnership was preceded by an 8-week calibration phase dedicated to formalizing the group's 47 proprietary segments.

  • 02

Ten pilot studies were run in parallel with the established external panels on the same questions, to compare results.

  • 03

    EIGHT OUT OF TEN STUDIES

Synthetic results aligned with panel results on comparable studies, with lower variance in 8 out of 10 studies.

  • 04

    A DEFENSIBLE INTERNAL REFERENCE

This documented methodological validation serves as an internal reference for the group when justifying use of the baseline to internal client teams.

Ten pilot studies run in parallel with the established external panels on the same questions : it was the documented comparison, not the technology argument, that made the baseline defensible internally with client functions.

Across the 142 internal studies conducted in the first year, average request-to-delivery time fell from 4 weeks — the previous external-panel timeline — to 5 days with the augmented methodology. Acceleration factor : 5.6.

A study delivered five times faster can contribute to decisions from which it was previously absent : research moves from a downstream validation mechanism to an iteration tool during the decision, across creative work, messages and concepts.

The insights team now serves 100 % of internal requests, versus 58 % before the partnership, with an average turnaround of 5 days versus 4 weeks. Satisfaction among internal client functions, measured in the group's annual survey, is up +34 pts. The total research budget is stable — partnership plus retained external panels — but its operational efficiency is significantly higher. The methodology has been referenced internally for other insights functions in the group.

TAKEAWAY

Synthetic research
did not replace
the panels.
It restored
their useful scarcity.

At the same time, it enabled the insights team to answer decisions that had previously been made without it.

Panel–synthetic complementarity is structurally more cost-effective than replacement : strategic foundational studies remain with external panels, while tactical studies move to an augmented synthetic methodology. This architecture frees panel capacity for the uses where its methodological value is strongest. The partnership is designed as a redistribution of capacity, not methodological substitution.

Beyond efficiency gains, shorter timelines change the nature of the insights team's contribution to marketing decisions. This shift changes its position within the organization.

WHAT THIS CASE ADDS

POSSIBLE FUTURES

Three ways
to address the same saturation.

A

INCREASE THE PANEL BUDGET

Serve more requests by buying more external fieldwork

  • immediate additional capacity
  • structurally higher research budget
  • production timelines unchanged: 4 weeks

B

REPLACE PANELS WITH SYNTHETIC RESEARCH

Move all studies onto an internal foundation

  • maximum capacity and speed
  • loss of panel methodology's value for foundational studies
  • fragile internal acceptance, no comparative validation possible

C

HYBRID ARCHITECTURE

Internal baseline for tactical work, external panels preserved for foundational studies

  • 68 % of requests handled independently, 32 % routed to panels
  • 142 internal studies in year one, 28 foundational studies using external panels
  • average turnaround reduced from 4 weeks to 5 days
  • total budget stable, variance in foundational studies down 18 %

A real case.
An unnamed group.

This case is based on an API integration partnership for the insights function of a European food group. The client is not named, no personally identifiable data entered the system, and the detailed results remain the client's property.

The group's established external panels are retained : the system described here complements them and does not replace them. Only information documented in the source case — scopes, volumes, timelines, variance and budgets — is reproduced.
